Why your Google Ads leads are junk, and how to fix it

Call your last 20 leads, sort them into five piles, trace each to its source and fix the cause: fake forms, partner traffic, wrong searches or slow replies.

The short answer

Google Ads leads turn out junk for a handful of traceable reasons: bots and low-intent partner traffic, wrong search terms, an offer that attracts freebie hunters, a form with no filter, or real leads nobody answered in time. Call the last 20 leads, sort them into piles, trace each to its source, and fix the biggest cause first.

Call your last 20 leads before you change a single setting. By the end of the afternoon you will know whether the junk is fake forms, wrong searches, people who can't buy or real enquiries nobody answered, and each of those has a different fix. Changing settings first means guessing, and an account that guesses tends to cut the good leads along with the bad.

How do you find out why the leads are junk, and fix it?

  1. 01Call or message the last 20 leads and sort each into one of five piles: fake or unreachable, wrong person, wrong need, can't or won't buy, and real. Do it within a day or two, while the enquiry is fresh. If most of them don't answer, that is itself the finding, and if you have fewer than 20 leads, use all of them.
  2. 02Trace each lead to its source: the campaign, the search term or site, the device and the day. If your form doesn't store that, add hidden fields for the click ID and the UTM parameters now, and ask your developer to fill them from the page address. Without a source you can only guess which pile belongs to which campaign.
  3. 03Read your piles against the table below and fix the biggest cause first, one change at a time so you can see what helped. Cutting search partners and Display, adding negatives and choosing 'Presence' take minutes. Changing the offer or the form takes longer and comes second.
  4. 04Add friction on purpose, and in proportion. A phone number format check, a spam check and one qualifying question, such as a budget range or a start date chosen from a list, will filter out some bots and some people who aren't buying. Judge it by cost per qualified lead and not cost per lead: friction is working if cost per lead rises while cost per qualified lead falls, and if qualified leads fall too, remove the question.
  5. 05Feed qualified outcomes back to Google. Upload the leads your sales team marked as qualified or won as offline conversions, and make that the Primary conversion once the account logs enough of them, since Google's guide to Smart Bidding sets 30 conversions as the amount to judge results on. Below that count, keep exact and phrase match, tight negatives and manual control, and use the qualified outcome for reporting. The conversion tracking guide shows how to store the click ID and send outcomes back.
  6. 06Review four weeks later with a fresh set of 20 leads. You want fewer leads in the fake, wrong-person and wrong-need piles, and a lower cost per qualified lead. If cost per lead rose and cost per qualified lead fell, the fixes are working, and the lead volume you lost was never going to buy.

Are the leads junk, or did nobody answer them?

Check your own reply times before you blame the ads. A 2011 Harvard Business Review audit of 2,241 US companies found that 37 per cent responded to a web lead within an hour, 23 per cent never responded at all, and the firms that did reply within 30 days took 42 hours on average. It is old and American, so it is no UAE benchmark, but slow or missing replies were common enough in that sample to be worth ruling out before you blame the ads.

Sort your real leads by the time they arrived and the time of the first reply. If the cold ones landed outside the hours your team answers, schedule the ads to match, or send an after-hours reply that promises a specific time. Speed to lead is the cheapest number to improve, because it takes a reply schedule rather than more ad spend.

Why can partner traffic and incentives bring in bad leads?

Search partners and the Display Network show your ads on sites where nobody typed your service into a search box, so the clicks are less likely to be buyers and are harder to read in the search terms report. For lead generation, start with both off and test them later as a separate experiment, after Search has proved it can pay back by itself. The Google Ads mistakes guide covers where those settings sit.

Incentives work the same way. A free consultation, a large discount or a prize selects for people who want the free thing, and a form that asks for a phone number and nothing else lets them through. Offer something only a buyer values, such as a fixed-price assessment, and say on the page who the service is for.

In our off-plan property campaigns in Dubai between 2024 and 2025, quality optimisation after each lead came in was part of how the qualified lead rate reached 35%+. That is the same loop as the fifth step above: someone checks which leads were real, and the account is told.

Whoever runs your account, start with the phone. Call those 20 leads this afternoon and make the five piles, because every other step depends on what you find.

Questions people ask

01Why are my Google Ads leads fake?

Three sources are likely: bots filling in the form, low-intent traffic from search partner sites and the Display Network, and real people typing numbers they don't want called. Untick partners and Display, add a spam check and phone number validation, and call a sample of recent leads to see which cause you actually have.

02How do I stop spam leads on my Google Ads form?

Add a spam check such as reCAPTCHA or a hidden field that humans never fill in, validate phone numbers by country code and length, and untick search partners and the Display Network. Judge the result by cost per qualified lead, because friction can lower lead volume while improving quality.

03Should I turn off Display and search partners for lead generation?

Yes, start with both off. Their clicks come from other sites and apps rather than from Google searches for your service, which makes intent weaker and the traffic harder to inspect. Once Search on its own pays back, test them in a separate campaign so their results stay visible.

04How do I tell Google Ads which leads were good?

Upload the leads your sales team marked as qualified or won as offline conversions, using the click ID you stored with each lead. Make that the Primary conversion once you have enough of them. Smart Bidding needs volume before its results can be judged, and Google's guide puts that at 30 conversions or more, so below it use the outcome for reporting and keep manual controls tight.

05Is it the leads that are bad, or my follow-up?

Check both. Call a sample of recent leads to sort the junk from the real ones, then compare when each real lead arrived with when you first replied. If real leads waited hours or days, the fix is your reply process, not the ads.
